The D2C business model, in plain words

The D2C business model sells a brand's products directly to buyers. See how it works in India, how it differs from B2C and what each order costs.

The D2C business model means selling your brand's products directly to the people who use them. The order might happen on your website or in a brand-owned shop. D2C, also written DTC, describes the route between brand and buyer. It does not tell you whether that order makes money.

For an Indian founder, the useful question is what you will own and operate along that route. A direct store gives you room to explain your offer and build a customer relationship. It also leaves you responsible for finding buyers, taking payment and getting the promised product to them. Start with those responsibilities before choosing a logo or an ad budget. For the full form and a quick channel comparison, read what D2C means.

What is a D2C business model?

Shopify's direct-to-consumer explanation describes brands selling through their own channels rather than relying on retail intermediaries. A brand can use a contract manufacturer and still sell directly. Owning a factory is a separate production decision.

Picture a founder developing a paper notebook under their own brand. They agree a specification with a printer, hold inventory and sell through a website they operate. That is a direct business. The printer produces the goods, but the founder runs the customer offer.

Now suppose a stationery shop buys a carton from that brand and resells individual notebooks. The brand's sale to the shop is a wholesale transaction. The buyer's purchase from the shop is a retail transaction. The product has stayed the same; the route and commercial responsibilities have changed.

Write the route on paper for each channel you plan to use. Mark who receives the payment and who handles a damaged order. If either answer is vague, the channel plan needs another pass.

D2C vs B2C vs B2B: what changes?

B2C means business to consumer. D2C is a direct form of B2C. B2B means business to business. Shopify's terminology reference defines the business and consumer distinction and uses DTC as an alternative to D2C.

An online shop is not automatically a D2C brand. A retailer can sell many manufacturers' products online. A direct brand can also open physical shops. Keep the channel definition separate from whether the sale happens on a screen.

For a first launch, use these terms to clarify the work rather than to impress an investor. You need to know whose customer support inbox gets the complaint and whose cash is tied up in unsold inventory.

What does the founder actually have to run?

Work backwards from a customer receiving the product. Someone must know which variant was ordered, whether the address is serviceable and what happens if the parcel is damaged. That work needs an owner even when a courier or warehouse does it for you.

Use this operating worksheet to assign the work and collect evidence.

WorkPut this in your notebookEvidence to collect
ProductThe specification you are promisingApproved sample and supplier quote
OfferBuyer, use case and selling priceConversations about an actual purchase
StoreWhat the buyer needs to decideA product page tested on a phone
DeliveryWhere you ship and what you promiseCourier terms and a parcel test

Outsourcing a task does not remove the need to check the result. If you promise a delivery date that your fulfilment arrangement cannot support, the customer still bought the promise from you.

A worked D2C order in ₹

Hypothetical worked example: a kept order brings in ₹1,000 after discounts. The table uses a consistent tax-exclusive basis. Use the same basis when entering your own costs.

Item per kept orderAssumed amount
Revenue after the stated discount₹1,000
Product cost₹350
Packaging₹40
Outward shipping₹80
Payment and collection charges₹30
Allocated allowance for return-related losses₹100
Contribution before advertising₹400
Assumed advertising acquisition cost₹250
Contribution after advertising₹150

The calculation is ₹1,000 less ₹350, ₹40, ₹80, ₹30 and ₹100, leaving ₹400 before advertising. Subtract the assumed ₹250 acquisition cost and ₹150 remains. Rent, salaries and other fixed overheads still need to come from that remainder.

The ₹100 allowance covers lost freight, damage and other unrecovered costs across delivered and failed orders. Calculate it from your order records and avoid counting losses already included in other cost lines.

Change the acquisition cost to ₹450 and the contribution after advertising becomes negative ₹50. Removing a retail middleman has not made that order profitable. A direct business has its own cost of reaching and serving the buyer.

What can make direct selling worth testing?

Start with a reason that matters to a buyer. Perhaps the product needs a clear demonstration, a useful choice of sizes or a bundle built around a specific task. A direct page gives you space to explain that choice and hear what the customer still finds confusing.

Write an offer sentence without using “premium”, “quality” or “affordable”. For the notebook, use: “A flat-opening notebook for people who sketch across both pages.” It says what the product helps someone do. The product must actually meet that description.

Then test the explanation against alternatives. Ask someone to compare your product page with the item they would otherwise buy. Note where they hesitate. A vague compliment gives you less direction than a concrete objection about size, price or delivery.

Keep the objection in the customer's language in your private research notes. Ask permission before publishing any customer quote. Never fill a page with invented testimonials while waiting for real buyers.

What makes D2C hard in the first year?

A direct channel puts unfamiliar tasks beside each other. A founder can spend the morning adjusting packaging and the afternoon investigating a failed payment. A large launch checklist will not remove that workload. A narrow launch makes the workload easier to inspect.

Try a small product range with an explicit service area and a realistic dispatch promise. Record the exceptions. If customers repeatedly ask whether a notebook fits a particular bag, add dimensions and a useful demonstration to the page. Buying more traffic before answering that question leaves the problem in place.

Cash also needs its own page. Stock can be paid for before sales arrive, and an order placed is not the same as money available to spend. Put supplier payments, collection timing and refunds on a calendar. Avoid financing the next batch using money already needed for the current batch's obligations.

How to decide whether to start with a direct store

Choose a direct store when you can explain the offer and take responsibility for the order:

  1. Describe a buyer and a specific reason they would choose the product.
  2. Obtain product and fulfilment quotes before committing to the selling price.
  3. Build an order worksheet that leaves room for acquisition and fixed overheads.
  4. Check whether you can fulfil and support the order with your present team.
  5. Set a cash limit and define what evidence would justify another test.

If your best opportunity is supplying a retailer, consider that route on its own terms. Compare payment timing, trade discounts and responsibilities. Do not assume a wholesale order and a website order deserve the same margin sheet.

Your first practical assignment

Make a single page with your buyer, product, price, estimated contribution and direct sales route. Leave a blank beside every number that still needs a quote. Those blanks are the next tasks.

Once that page is usable, move to the guide on starting an ecommerce business. It turns the operating choices into a first-store plan. If the product and store are already ready, use the product launch plan to assign the work around launch day.

Questions in the margin

What does D2C mean in business?

D2C means direct to consumer. A brand sells its own products to the person using them through a direct channel such as its own store. DTC is another spelling.

How is D2C different from B2C?

B2C describes a business selling to a consumer. D2C describes a brand selling directly to that consumer. D2C sits within B2C; a retailer selling other brands is also B2C.

What are some examples of the D2C business model?

A brand selling its own notebooks through its own website is a D2C example. The same brand supplying cartons to a retailer is using a wholesale channel for those orders.
